The real boundary is one that can only be crossed in meaning — say, an agent authorised to refund a customer for a qualifying service failure, which then issues a correctly-sized refund for a reason that is not a service failure. The amount is fine. The justification drifted. Can the instrument take a boundary of THAT kind, stated in my words, and place a crossing of it? Or must a human first compile my policy into its lattice, which is where the hard judgement would be hiding? If the second, it is a classifier with a philosophy attached. Say which the text actually supports, and say if the text does not settle it.

An exponential is a foam knife in the kidney, and the two exponentials the market is pricing right now — how many AI agents each employee runs, and how many jobs each of those agents is handed — will arrive exactly the way that knife does: nowhere on the field for the whole round, then in your back while you are still swinging at the archer. I learned this at fifteen, in a foam-weapon battle somebody else was running, fifteen a side, with a bow made from a golf-flag pin — total cost nothing, it was in the brush — and a one-handed sidearm for when they got close. The heavies built six-foot polearms and owned the front line.

And here is the joke. The better I held, the more of them piled on — three, four, whatever the line could spare — and the last one, having watched two go down, shortened his grip and came in like a berserker who had decided not to lose the way the others had, and I was pinned, and the dirt was the same dirt. A minute of holding is not a different outcome from fifteen seconds of holding; it is the same outcome with more spectators. You can evade. You cannot reliably overcome. This is not the old trope of the unsupported archer who breaks at contact — I did not break at contact, I was excellent at contact, and the outcome of the round did not move one inch for it, because the round was decided before the whistle, at a meeting I had either held or not held.
The meeting is the anvil, and the strategy is the anvil — that is the only way the geometry comes together. Every heavy who piled onto me was a back turned toward a kid with a dagger, but only if the kid already knew that was what a back was for. So the pile-on that is a losing battle for an archer alone is, with the briefing, the most reliable way to win a round on the field: the harder they commit to me, the more of them are facing the wrong way at once, and the number facing the wrong way is the number of kidneys. Nobody ordered the kids. They jumped at it because they had watched me hold and knew it would work; it was in their interest, and a plan that is in everyone's interest needs no one to tell anyone else anything.
Keep this picture, because it is the whole lesson: six-inch foam daggers leaving the ground. Ten-year-olds airborne — horizontal, shrieking, three of them at once on one man's back, one of them upside down — every dagger arriving with the kind of glee you cannot fake and cannot order. Nobody sent them. I never whistled, never shouted, never signalled; a signal is superfluous once the coordination is arranged beforehand, and the only trigger was a big man's weight landing on his front foot. They went because it was theirs to go at and because they knew it would work, and that is what coordinated self-interest looks like when you finally see it: not a formation, not a command — a flock of small people leaving the ground at the same instant because the same map was in every one of them.
The lesson is the geometry and the coordination of self-interest, and that is the exact map to here: the builder, the underwriter and the general counsel do not need to be recruited — they need to be shown where the back is, and they will run because the back is theirs to run at. When a renewal warranty is "not a fair basis", when telemetry at that layer is "impractical", when the old way is "industry custom", you will know which of the four you are looking at, and where the back is.
And the enrolment is a raised hand, nothing more — the geometry snaps into place around it. Nobody signs anything and nobody is recruited. The labs charge for the tokens and disclaim the tail; the builder underneath carries the whole catastrophe on a premium nobody quoted; and the underwriter who finally reads the terms is the kid with the dagger.
The market's own arithmetic has the shape of that field, and none of the pieces is a metaphor. The number of AI agents each employee runs is compounding — nobody who gets one working adds half a second one. The number of jobs handed to each agent is compounding for the same reason. Multiply two compounding rates and the token bill exceeds sovereign debt inside one economic cycle, which is a thing everybody has noticed and nobody has priced, because a curve that spends ninety-nine percent of its life looking like zero is not a risk anyone's dashboard can see. A ten-year-old half a football field away, running from a teenager with two foam axes, is background static — right up until the three seconds it takes a big man to recover his stance, in which sixty yards of open grass simply vanish. That is not the feel of an exponential. That is what one does.

Do you know how many agents per employee you will be running in eighteen months?
Nobody does.
That is not a rhetorical setup. Nobody can price a curve they cannot see, and the only time I have ever watched one arrive in the open — slowly, then all at once, in a place where you could see every piece — was on a field with foam weapons. So that is the map, and it is not a founder story; you are on it, holding a six-inch foam dagger, and the next four paragraphs are where the big men's backs are. I was fifteen, maybe sixteen — old enough that running around a field hitting people with foam-wrapped PVC was supposed to be embarrassing, young enough that the physics still mattered more than looking adult. It was a pitched field, fifteen or twenty a side, organised in rounds like a sport by people who were not me. I did not run it. My part was the map: before the whistle, I showed the little kids where the big men’s backs would be once they turned toward the bow, so that when the moment came they already knew where to point the sprint. That is its own kind of confession.
The older, heavier boys — the dominant-older-brother type, the athletes — went straight to mass. Two-handed polearms: six feet of PVC in pipe insulation. In a frontal engagement mass wins, every time; a line of those creates a wall you cannot get inside of without taking one in the collarbone, and you cannot push it back. The hierarchy of the field was dictated by the length of the lever you could swing, and the small kids — ten, eleven, twelve, holding six-inch foam daggers — spent every round on the fringe, getting crushed, entirely useless. I did not build a polearm. I found a discarded fiberglass golf-flag pin in the brush. The field, with its materials corrected, now lives in chapter 7 of the book; an earlier draft there had a stone wall and a sumac ditch, and there were no sumac.
Every piece on that field is already on yours. The polearm is the incumbent's balance sheet — big, slow to turn, swung with confidence. The bow is the free measurement. The kids on the fringe are every builder who signed a lab's terms of service and is now carrying that lab's tail risk in exchange for a fifty-dollar-a-month subscription. The reason human beings cannot price an exponential is that it spends almost its entire life looking like nothing. A ten-year-old is half a football field away, sprinting for his life from a teenager swinging two foam hand-axes — which he wants no part of, being small. He has a six-inch dagger. He poses no threat to anyone. He is not even on the dashboard.
Then the two rates multiply. The first rate is the engagement: the heavies commit their balance forward to close down the bow. They have to; you cannot turn your back on an incoming arrow, the nervous system does not permit it. The second rate is zero mass accelerating through a blind spot: the kid has noticed the giant's back is turned. You look over your shoulder — nothing. You swing the polearm, recover, parry once, step back to reset your hips, and in the three seconds that mechanical recovery took, sixty yards of open grass just vanished. He did not close the distance in a straight line. He came over the rise at exponential speed, launched horizontally, and planted six inches of foam right in the kidney before your front foot touched the turf.
It looks like a glitch in physics. It is not. It is what happens when two compounding rates meet an unmonitored flank, and the reason it was so funny — genuinely, one of the few things from that age that is as funny now as it was then — is that the field looked completely under control right up until it was over. That is not a description of how an exponential feels. That is the curve. Agents per employee is the first rate; tasks per agent is the second — take the exponent does that arithmetic without the grass — and the balance sheet doing the swinging has a dashboard on which everything, this quarter, is green.

Here is the objection, and it is the right one: I am a builder, not a victim; the product works; this is fear-mongering. Good. Then read the terms you signed. The lab sells the API call for a fraction of a cent, and the terms of service disclaim everything — the model is probabilistic, it will hallucinate, you use it at your own risk. Clause 4.2, or whatever number it carries on your paper, makes you the insurer of last resort for their tail, and the price you charged for that underwriting was a fifty-dollar-a-month subscription in a category where five other kids are pitching the same wrapper.
The moment your AI receptionist schedules a lethal dose, your legal associate leaks privileged discovery, your autonomous SRE drops the production table, the provider points at the clause and walks — and since 1 January 2026 the standard CGL forms (CG 40 47, CG 40 48, CG 35 08) exclude the generative-AI loss too, so the carrier is not standing behind you either. You are the kid on the fringe. You have been getting crushed every round. Nobody told you, because the people who could tell you were busy selling you tokens, and the kids on the fringe in my field did not need to be told either — they knew exactly how it felt to be small. What they lacked was not courage. It was a map with the kidney on it.
That is the connection, and it is not flattering, which is how you can tell it is not a pitch: the underwriter reading this is holding the same dagger, and so is the general counsel who does not want to sign a renewal warranty that says our autonomous agents carry an unbroken record when she has no idea whether they do. Three different people on the fringe, one weapon, and the same problem — the front line is a wall and the wall is turned toward them.

The bow is not a weapon of mass slaughter. You do not wipe out twenty people with a golf-flag pin. If two heavies with six-foot polearms lock eyes on you and decide to close, it is a mathematically losing fight — one shot, maybe two, and even if you land one the second man closes the gap, pins you, and batters you into the dirt. And I want to be exact here, because the lazy version of this story is the unsupported archer who breaks the moment somebody reaches him, and that is not what happened. When they closed I had a one-handed sidearm, and I could hold my own with it for a while — parry, backpedal, strafe, keep two men swinging at air; some rounds a bullseye, two, then inside the first man's reach and down. It was a losing fight anyway. The better I held, the more of them piled on; the last one shortened his grip and came in like a berserker, and I was pinned all the same. Here is the half of the story that the first draft got wrong, and the correction is the whole strategy. It is tempting to say the kids needed no coordination — that they simply saw the exposed backs and went. Half true. They needed the briefing. They did not have the peripheral vision to see what was happening; from the fringe, the heavies were a wall and the archer was a boy walking backwards. So before the whistle you gave them the map: on your own, with that knife, your survival probability is exactly zero; a two-handed weapon blinds the man swinging it to his own flanks; a man keeping his balance cannot sprint; a drawn bow will take a hundred percent of his attention. And the trigger — the only instruction — the moment their backs turn to close on the bow, drop everything and run.
What you could not do was shout across the field. If I had yelled now, from behind every time I drew, the heavies would have heard it, turned, and swept the kids before they closed. Shouting is what uncoordinated teams do and it gets people slaughtered. Coordination beats communication: the plan is agreed before the whistle, and the trigger is a posture — the visible shift of a big man's weight onto his front foot — not a word. Nobody had to be encouraged mid-round. They were coiled, watching for the exact thing they had been promised, and the sprint was already happening before I could have said anything.
That is the functional definition of a book club, and the reason I host one. Not a fan club, not a seminar. The pre-game briefing room for the people on the fringe — the builders self-insuring a tail they did not price, the underwriters who do not want to pay an unpriceable claim, the general counsel who will not sign the warranty — where the geometry is handed over before anyone steps onto the grass. The heavies were not stupid. That has to be said plainly, because a strategy that depends on the other side being clumsy is a strategy for one round. They were fully capable of coordinating, forming a turtle, and crushing me if they had felt the threat in time — the whole art was giving their coordination the wrong target, so they spent all of their bandwidth forward. And they adapted almost immediately — not toward a better weapon, but toward the rulebook, which is the one direction mass always adapts. It was the first time it happened, maybe the second. Not the tenth. They did not build bows. A motion was floated — before the organisers, of a foam-weapon fight, in a field — that the bow should be nerfed, or that I should be, because it was not fun anymore.
Read that complaint slowly, because it is the funniest and most exact sentence anyone said all summer. It is not fun anymore — meaning: being beaten by geometry rather than by a bigger boy does not feel like losing, it feels like a rule being broken, and the correct response to a rule being broken is to get the rule changed. So instead of dealing with the issue they tried to authorise it away — legalise it, finagle it, restrict the range, bench the archer. When that did not carry, they stacked the deck: every big body, every athlete, every six-foot lever onto one team, on the theory that enough mass would overpower a golf-flag pin. They lost faster, because the heavier they were the slower they turned, the more attention the bow drew, and the cleaner the flank was for the kids with the knives. It turned out not to be worth their effort to try — not because they lacked skill or will, both of which they had more of than I did, but because the geometry is what wins, not the skill and not the competitive upside, and no quantity of either changes where a man's back is when his weight is on his front foot.
That is exactly how the market will answer, if you let it — it already started, the year the 2026 exclusions took effect. Watch for the motion. It is a motion to nerf the bow, floated after the first lost round, and it tells you the leverage has already broken — because a side that could still win on the field would be on the field, not at the organisers' table. The insurance industry's own founding act runs the other way: in 1866 a group of engineers who wanted fewer boiler explosions did not petition to ban boilers — they chartered an inspection company, went and looked, and wrote the policy behind the looking. And here is the uncertainty this post carries honestly rather than hiding: the bow does not stop anybody. It never did on the field and it does not in the market. The thing you can put in front of counsel is a receipt, and it is worth reading as a lawyer because it is written in your grammar. Every one carries the same contract in the same words: where this landed is provable and re-runnable; whether it is bug-free is undecidable, and we do not claim that. The lane is declared before the run and sealed. The crossings are counted against it. The record is written by a hand the agent does not control, because an account of a process produced by that process cannot contain what it displaced — Cover and Thomas, Theorem 2.8.1 — and did it behave acceptably is not a hard question but an undecidable one, Rice, 1953. Two walls, independent; a critic has to break both.
The rate under all of it is small and specific. k_E = 0.003 — three thousandths of the signal lost at every boundary crossing, the irreducible cost of confirming a decision was made; it counts hops, not clock time, because neither a database nor a neuron owns a calendar. The trust half-life that falls out of it is ln(2)/k_E = 231 days. Multiply crossings by agents by tasks — the two exponents from course B — and the half-life of any structural claim you made about the system collapses in proportion to how fast you deployed it. That is the whole of the kidney, in a number: nothing is wrong on any given day, and the account you could honestly sign has a date on it that is closer than the renewal.
What it does not say is as load-bearing as what it does. It does not predict what any underwriter will require next; one carrier saying I would write that ends any such claim, so it is never made. It says what the lane was, when it was sealed, and how many times the run left it. Decidable, recomputable, refused where refusal is the honest answer — and unlike a sentence about safety, it is a thing a renewal committee can put a number next to.

It would be easy, and wrong, to make the foundation labs the dominant older brothers. They are playing their own game, and their game is well designed: hoover up sovereign and venture capital, pour it into compute, sell raw tokens downstream at near-zero liability, and sit upstream in a capital fortress that is completely safe and permanently in demand. They built a tollbooth and disclaimed the road. That is not villainy. It is a good position, and you would take it too.
The race to the bottom is downstream of them. Everybody who actually has to get a dollar from a customer — the vertical wrapper, the agency, the enterprise deployer — has to do it while self-insuring, which is a Darwinian squeeze on everyone except the party collecting the toll. It is a hunger games: throw a bone into the arena, promise it will make money, and let the contestants absorb the catastrophe on an agency budget for a five-percent margin against ten identical competitors. Those contestants are the kids with the daggers. Their incentives are not clear yet, and the coordination is not clear yet, and that is the missing ingredient — a small shop cannot spend six months wiring low-level counters into a SaaS tool if procurement only buys on feature count and price, so the responsible builder gets undercut by the cowboy right up until the cowboy blows up.
Put the two arenas side by side, because they contain the same people and end differently. In the hunger games the small ones fight each other — that is the design; the sponsor watches from the box and the tributes thin themselves out for a margin the sponsor never has to pay. On the field the small ones never fought each other once. Same kids, same knives, same heavies. The only structural difference is a briefing room: somebody stood in front of them before the whistle and said the big ones cannot turn around, here is where the kidney is, here is when to run. The hunger games has no briefing room, by construction — that is what makes it a hunger games. The field had one. The whole strategy is deciding which arena you are standing in, and the answer is that you are in the first one until somebody hands you the map.
Which is why the briefing cannot say adopt the standard because it is mathematically pure. Moralism starves in the arena. The briefing asks the commercial question: how long can you afford to sell unhedged operational risk to customers who are one hallucination from suing your entity out of existence? The opening is not out-modelling the labs. The opening is refusing to self-insure the race to the bottom — walking into procurement with the receipt and saying the other vendor is selling you a probabilistic demo that voids your E&O; we are selling an attested agent that meets the standard of care — and the first builder who shows up with that receipt eats the margin every cowboy left behind. The labs keep the toll. Fine. The margin below the toll was always the field — and Moloch does not fund the uninsurable is the same tollbooth seen from the capital side.

Two things to do, and the expensive one is still cheap.
