the commit message (the ask the narratives below are about)
content(iamfim): rebuild as one-tier Readiness Investigation hub, claude-graded 85/100

Full restructure of /iamfim per operator's dictated spec: "landing page is
perfect... the next page needs to be the hub that converts people [from]
testimonial to the checkout... they have to understand what they're
getting... there's only one tier we care about now, $100,000 to get the
Readiness Investigation... it's not a pilot, it's not resilience, it's a
readiness investigation... CATO... demote[d] down the page as part of the
research... we don't lead with the information hazard, but we do have to
talk about signal."

- Removed BLACK ICE / THE TRUST GAP / THE REFRAME / HEBBIAN / THE NAKED
AGENT / the old ROI-question run: ~2000 words across 5 sections repeating
the same fear/insurance-metaphor beat with no new decision-relevant
content, and leading with the information hazard the operator explicitly
said not to lead with. Signal (the free npx proof + IN_ROLE/OFF_DOMAIN/
UNPLACEABLE output) already leads the page via the existing lighthouse box.
- Collapsed to ONE offer: "What you're getting" -> the $100K Readiness
  Investigation box (licenses = 5,000 agent-years at $20/agent/yr + the
investigation itself), now carrying id="checkout" as the PRIMARY checkout.
Removed the 4-tier "Recommended Packages" grid (Startup/Growth/Scale/
Enterprise) entirely -- directly contradicted "only one tier now."
- Renamed "Structural Risk Discovery" / "Discovery & Grounding audit" ->
"Readiness Investigation" consistently on /iamfim and /pricing (the
verbatim testimonial quote is left untouched per prior operator direction
to not break it -- a one-line bridge note now clarifies "what they call
the structural audit above is today's Readiness Investigation, below").
- CATO certification demoted to a "Further research · optional" section at
the bottom, id changed from #checkout to #cato-certification, dropped the
redundant seats/governance-tier grid and "reverse regret" framing. Sticky
sidebar: Prospect CATO moved from step 2 to step 4 (muted, last); the
Readiness Investigation itself is now surfaced in the sidebar for the
first time (step 2) -- it wasn't there at all before, a real gap given
  it's the primary offer.
- Fixed a dangling #black-ice anchor left over from the removed section.

Verification: typecheck clean on both files, all three routes (iamfim-
landing/iamfim/pricing) return 200 on the local dev server, "Readiness
Investigation" confirmed rendering in the live HTML, no error-overlay text.
Claude monologue+grade (cold-read as a skeptical CRO/GC evaluating the
$100K ask, per operator's explicit "claude monologue and grade" request):
85/100 -- single-offer clarity confirmed within two screens, no live
pricing contradiction, CATO reads as clearly optional (flagged 3x). The
one gap found (old testimonial vocabulary vs. the new name) is the bridge
note added in this same commit.

Originating-Terminal: 🎤 Terminal Voice
Relevant-Rooms: 🎤 Terminal Voice, 🎭 Alacritty Performer, 🔨 iTerm2 Builder
Story: Direct implementation of the operator's dictated /iamfim spec,
following the "we totally broke everything" pause -- verified state first
(nothing was actually broken), then executed the full rebuild the operator
asked for once the actual defect (wrong Enter destination, no single-tier
offer) was clear. Performer owns the GTM/persuasion surface; Builder owns
the src/app/** implementation.
Persona-Intent: Skeptical Fortune-100 CRO/GC arriving via the landing-page
testimonial -- should understand within 90 seconds that there is exactly
one offer ($100K = licenses + Readiness Investigation), that CATO
certification is optional and not required for it, and should never
encounter "pilot," "resilience," or "forensic" language describing the
offer itself.

what you're looking at: the whole map is your competence lattice — both edges are the same 144 ShortLex anchors (what you do × what you act on). Each lit cell is one place this commit said something (its message + docs) and did something (its code). Colour = whether saying and doing landed in the same lane.
green — in lane: you worked where you declared. This is the competence; more green is better.
amber — bleed: code touched a neighbour you didn't mention. A little is normal — nobody declares everything.
red — drift: code fired in an orthogonal lane (the surgeon doing plumbing) and enough of it to flip the aggregate. Red ≈ 0 is what good looks like.
the pink ring is this commit's coordinate — where its work actually concentrated on the lattice.
so, this commit: 558 green, 421 amber, 485 red → off-lane 33% against a 25% tolerance — ⚠ TOO MANY out-of-lane — drifting.

A,A1 Strategy × Strategy·Law → A1,C Strategy·Law × Operations
read it as actor × patient: this commit is mostly Strategy × Strategy·Law work acting on Strategy·Law × Operations (grip 0.766). this is the commit's COORDINATE — where the work lives — not a judgement; the panels below (◎ marks this cell) are what judge it · drift concentrates in lane A3 · Strategy·Fund — read that row on the TOLERANCE panel
next: one more ingest iteration should clear the trust floor · open the TOLERANCE panel and chase the red rows — undeclared work shipped
what this instrument measures: drift = what this commit SAID (message + docs) vs what it DID (code), sensed and walked on the chip — a deterministic read, not an LLM opinion. in reading order: ① the verdict (above) → ② the maps (the raw sense grids, then the leaf-walk clouds that bridge them, then DELTA/TOLERANCE judging the result) → ③ the numbers, contextualized (every value with band · verdict · percentile · what it leads to) → ④ expert detail, collapsed (attestation · receipts · timings · σ inputs).

A,A1 — Strategy × Strategy·Law (actor) acting on A1,C — Strategy·Law × Operations (patient) · grip 0.766
actor seed A,A1 — Strategy establishes the long-horizon substrate that inherits the binding mandate of a law or governance rule. EU AI Act Article 14 requires human-on-the-loop oversight, with the supervisor able to interrupt the system at any moment. Compliance attaches to the artifact the artifact cannot escape — provenance is a regulatory primitive, not a feature. Constraints precede objectives. The cap-table, the license text, the consent envelope — each draws the inviolate line the action must respect, and the line is enforced before the optimization runs. A rule names what the system MAY NOT do. If the agent can do X, then 'forbid X' is not the constraint — it is wishful thinking dressed as policy. Constraints live in the gate, not in the prompt. Regulation is not advisory. The fine is the price tag stapled to the omitted control; insurance is the option pricing on the failure-mode the regulation already named. The lattice we build today is what next year's underwriter inherits. We set the substrate that downstream pricing rides on, and that choice is paid back across every quarter we keep operating. Direction is what you keep when you forget the calendar. Multi-year posture, irreversibly chosen, defines the boundary every quarter renegotiates inside. Strategy is the bearing the rotation is measured against. Capital lives where strategy is durable. Frame the ten-year shape of the business before optimizing the ten-week sprint; the substrate decisions compound while the surface decisions decay. The strategic question is which doors close on purpose. Anything that keeps every option open until next year has already chosen the option of inaction, paid in optionality cost.
patient seed A1,C — Mandates in law establish the binding governance rule that regulates the daily operations run and loop. Operations is the loop that runs whether anyone watches. The daily commit, the hourly hook, the per-request fingerprint — the substrate of the substrate, ambient and unwatched. Process is what you forget to do; ops is what does itself. Convert manual moves into ambient state, because the tax of remembering compounds faster than the tax of automating. The daily friction is the diff between your intent and your harness. Close the diff or pay the tax twice — once in the slip, once in the apology to the next agent. Operations earns its keep by being boring. The day the routine is interesting is the day it has already failed and is being narrated rather than executed. EU AI Act Article 14 requires human-on-the-loop oversight, with the supervisor able to interrupt the system at any moment. Compliance attaches to the artifact the artifact cannot escape — provenance is a regulatory primitive, not a feature. Constraints precede objectives. The cap-table, the license text, the consent envelope — each draws the inviolate line the action must respect, and the line is enforced before the optimization runs. content(iamfim): rebuild as one-tier Readiness Investigation hub, claude-graded 85/100

  Investigation box (licenses = 5,000 agent-years at $20/agent/y

③ the numbers, contextualized — value · band · verdict · percentile · what it leads to
shape-match σ · 5.33 forming p70 of last 10
separation is forming — the direction is real, the trust is not yet → one more ingest iteration should clear the trust floor
good looks like: positive on an aligned commit (phantom P1: sigmaPositive) · ≥6 clears the trust floor · ≥8.5 verified-reef · 0–3 = panel story not yet evidence
tolerance (edge cells) · 558 green · 421 amber · 485 red · off-lane 33% alarm p65 of last 10
too much reality fired in ORTHOGONAL lanes — the aggregate flip; this is the drift the instrument exists to catch → open the TOLERANCE panel and chase the red rows — undeclared work shipped
good looks like: red ≈ 0 and orthogonal off-lane < 10% on an in-lane commit (phantom P1: redZero, offPctBelow 10) — a few amber is normal bleed
pre-walk overlap · 6% overlapping p65 of last 10
the two ingests share real ground without being copies — the healthy middle → nothing to do — this is the healthy shape
good looks like: green overlap WITHOUT being a copy — near-100% is self-similarity (a docs-only read), not alignment
drift (XOR %) · 0.593% of compared cells disagree close p35 of last 10
intent and reality mostly agree cell-for-cell → nothing to chase
the walks (how the heatmaps were made) · intent 130 hops → ply 7 · reality 134 hops → ply 7 · 1139ms inside-budget
both cascades ran to extinction inside the time budget — the read is complete · each hop = one real on-chip ballistic process; intent ended at B,C1 · A3,A · A3,C, reality at B2,C — the definers-of-definers the recursion concentrated on → the ply story in the panels is complete
good looks like: both sides finish inside the 2500ms budget; clouds concentrate at block-heads (the ShortLex-ascending follow), early plies heavy, deep plies faint
lattice fill · intent 958/20736 (4.6%) · reality 1464/20736 (7.1%) walkable
a real, walkable lattice (~4% is the density target) — the walk had ground to cover → nothing to do
the ladder — what's climbing · weakest link first
→ weakest · intersection-specific words/tile (median) · 5 (over 144 tiles) → target 70 parent-echo distance 0.93 · author intersection-specific seeds (what does B,A3 say that NEITHER parent says alone?) — the single highest-leverage number in the system
σ_drift (commit panel, median last 10 non-docs-only) · -0.89 (n=10) → target 6 noise distance 1 · do not act on the panels — on a docs-only commit this is expected; otherwise fix the ingest and re-run
σ_response pass count · 32/144 → target 144 thin distance 0.78 · raise seed richness (the reef GDD loop) — pass count follows intersection-specific words
σ_localize (latest targeted edit) · 0.61 @ B3,B3 → target 6 chance distance 0.9 · iterate the ingest until the target zone owns its own edit — the brain-surgeon read does not yet hold
sweep coverage (deterministic top-rank hits) · 23/46 → target 46 majority distance 0.5 · chase the missing tiles in the sweep — each convert lifts σ_panel directly
seed orthogonality (distinct openings) · 143/144 → target 144 converging distance 0.01 · fix the few shared openings — tile-dump-inspect names them
σ_panel (joint rank certainty) · 10.63 → target 6 beyond-doubt distance 0 · cite the distribution-level claim (carry the independence caveat)
next move (picked by the system, not session memory): intersection-specific words/tile (median) is furthest from target weighted by leverage (5 (over 144 tiles) vs target 70 → distance 0.93 × leverage 1 = 0.93) — author intersection-specific seeds (what does B,A3 say that NEITHER parent says alone?) — the single highest-leverage number in the system
