Here is the one thing we believe, and the reason we believe it: delegation is most useful exactly when the right competence already lives in another room - because a room's context is its competence. Each room you work in has been accumulating something the whole time: a vocabulary, an owned set of files, a history of what got worked there. That accumulation is not a side effect. It IS the competence. So when a piece of work needs a competence you do not have where you are standing, you do not try to acquire it on the spot. You hand it to the place whose context already is that competence.
Why is that true and not just tidy? Because the alternative - learning the thing in the wrong place - is the regressive-definition problem wearing a productivity costume. To define a term you reach for other terms; to acquire a competence in the wrong room you have to first rebuild the context that makes it competence at all. The match between the work and a room's accumulated context is the signal for where the work goes. You do not chase the skill. You read the match.
The reason context-switching exhausts you is that you keep trying to BE every room. The fix is not more discipline. It is routing: the work belongs to the context that already is the answer.

You feel it most on the days you got nothing shipped but were busy the entire time. The legal framing needed an hour you did not have, so you tried to become a lawyer for an afternoon. The kernel detail needed a specialist's reflexes, so you read three blog posts and still got it half-right. The pricing model, the outreach voice, the experiment design - each one pulled you into a context you had to rebuild from scratch before you could even start the real work.
That is the tax. Every time you switch into a competence you do not hold, you pay the full cost of standing up its context before you produce a single useful thing. The grip you have on your own reality is this: your problem is rarely that you lack a skill. It is that you keep trying to acquire skills in the wrong room. The competence you needed already existed somewhere with a history behind it. You just routed the work to yourself instead of to it.

Here is what this rule puts in your hands to give. When you stop trying to be every room, you get to hand each room the one thing only you could author: the intent. The framing of what the work is for. And because you delivered the intent cleanly to the context that can already execute it, what comes back is not a half-built version of something you would have done badly - it is the thing that place does best.
In this repo that handoff is one command: node scripts/bifurcate.mjs --from operator --to laboratory --action "..." --context "..." --link ... --commit .... It writes the work into data/room-bifurcations.json, and the receiving room sees it the next time it opens, under "π Incoming bifurcations." The map is plain - strategy and law go to the room that has been accumulating filings and proofs; substrate and kernel work go to the room whose owned files are the chip; the public voice goes to the room whose whole history is finding the words. The contribution you make is not doing the work everywhere. It is giving each room a sharp intent and letting its context do what it already is.
The most generous thing a founder can do for their own system is to author intent precisely and then trust the room whose context already holds the competence. That trust is the gift - and it is the only thing that scales.

The way this grows is the part worth slowing down for. The delegation does not depend on you remembering a procedure. It is wired to a door: a folder plus a commit. Drop a spec into docs/specs/approved/ and commit it, and the system bifurcates it to the room named in the spec, then advances it from approved/ to done/. You did not run anything. The folder armed it; the commit fired it.
This is the same shape the outgoing-communications path uses, and the same shape behind the post-commit gate - compose in a drafts folder, move to approved/ and commit, and the action arms itself. The lesson all of them encode is the one that took the longest to learn here: reliability comes from the door, not the discipline. A rule you have to remember is a rule that fails the day you are busy. A trigger that lives in the structure - the folder, the commit - fires whether you remember it or not. As you add rooms and specs, the routing gets stronger, not more fragile, because none of it leans on you holding it in your head.

The honest worry with any handoff is this: you delegated, the other room delivered, and now you have to trust that what came back matches what you asked for. Delegation without a check is just hope with extra steps. If you cannot see the gap between the intent you authored and the work that came home, you have not delegated - you have lost track.
So the open question this whole rule has to answer is: when a room delivers, how do you measure the drift between what you meant and what it built - without becoming the expert all over again to judge it? If grading the delivery requires you to fully hold the receiving room's competence, you are back to paying the context tax, just at the end instead of the start. The thing that makes delegation real, and not wishful, is a return signal you can read without rebuilding the room you delegated to.

Here is what is already true, not aspirational. The spec you author becomes the sealed intent. The room's delivery is the payload. When that room commits its work, a real recursive ballistic walk grades the delivery against the sealed intent and emits a signed verdict - a receipt. This happened organically, with no one hand-running it: on commit 2ecf23183, the laboratory's delivery was graded COHERENT - 67% in-shape, 7% off against a 15% tolerance. Inside the lane. The drift was measured, not guessed.
That is the answer to the worry in the section before. You do not have to become the receiving room to judge its work, because the verdict is a measured drift between two things you can both point at: the intent you wrote and the work that came back. The spec is the reef. The delivered work is the payload. The walk measures the distance. This is not a similarity score or an embedding guess - it is the real recursive walk on the connectivity lattice, the deliberate not-the-normal-way that the whole system is built around. The check is grounded in execution, which is exactly why you can trust it without re-acquiring the competence it is checking.
A delegation you cannot grade is a delegation you cannot trust. The measured verdict - intent sealed, delivery walked, drift signed - is what turns "I hope it came back right" into "here is the number, inside tolerance."

So who do you get to become. You stop being the overwhelmed generalist who has to personally hold every competence, and you become the author of intent who routes it to the context that already is the answer. That is a different person running the same company: one whose throughput is no longer capped by how many rooms they can personally be at once.
And here is the forward arc - the part that makes this more than a tidy filing rule. What is hand-routed today becomes an automatic cascade. A commit fires; the firing wires the next room's lane along the proven critical-path. This is literally Hebbian, the principle behind the subtitle of Tesseract Physics - Fire Together, Ground Together: a node fires - a real commit, a real delivery - and that firing grounds the next room into the path. The delegation mesh does next, on its own, what you hand-route now. You become the person who authors the first intent and lets the cascade carry it - the founder whose system fires and grounds without them having to be in every room.

This is not a thought experiment - it runs in this repo. Nine rooms, each a vector in data/rooms.json and the tc_rooms table: vault (law, A1), architect (strategy, A2), performer (fund, A3), navigator (speed, B1), network (deal, B2), voice (signal, B3), builder (grid, C1), laboratory (loop, C2), operator (flow, C3). Each carries its own accumulated vector_keywords and owned file-surface - the literal record of its context-as-competence.
The forward half - delegation by door - has fired repeatedly. The bifurcation ledger shows it: bf-002 routed the npx underwriter package from operator to builder; bf-006 sent the delegation state-machine spec to architect; bf-007 and bf-008 routed reef-signing and the cold-run demo to laboratory; bf-009 sent the loud-verdict receipt from operator to builder. Each one was authored as intent in one room and picked up where its context already lived - not redone by the author.
The return half - drift measured by walk - has fired organically too. Commit 2ecf23183 graded a laboratory delivery against its sealed intent via the real pmu-onchip --ballistic walk and returned a signed verdict: COHERENT, 67% in-shape, 7% off versus a 15% tolerance. The engine that carries it end-to-end - commit, walk, cost, mesh, drift email - landed at 2e4bd505e. Both halves are deterministic, which is why they fire through the system's own pause gates without a human in the loop.
Why can no one shortcut this? Because the cheap version - grade the delivery with a cosine similarity, an embedding compare, a string diff - throws away the exact thing that makes the verdict trustworthy: that it is welded to real execution on the lattice, not a statistical guess about meaning. The expensive, real recursive walk is the differentiator. The moment you swap in the conventional shortcut, you are back to hoping, and hope does not sign receipts.

You do not need this repo's machinery to start. You need the rule, in five moves.
First, name your rooms. List the 5-9 distinct contexts your work actually lives in - the legal one, the build one, the sales one, the writing one. Each is a place that has been accumulating competence whether you noticed or not.
Second, catch yourself acquiring. The next time you feel the context-switch tax - reading three articles to do a thing badly - stop. That feeling is the signal that the work belongs to a room you are not in.
Third, route by match, not by who is free. Hand the work to the context whose history already is the competence, not to whoever happens to be available, which is usually you.
Fourth, seal the intent, then let go. Author what the work is for as precisely as you can - that is the one thing only you can give - and hand it over cleanly. The clearer the intent, the more gradeable the result.
Fifth, read the drift, do not redo the work. When it comes back, measure the gap between what you meant and what was delivered. If it is inside tolerance, it is done. You did not have to become the room to know that.
Start with one handoff this week. Author one intent, route it to the room whose context already holds the answer, and read the drift when it returns. That single clean firing is the first neuron in a cascade that, soon, wires the next room for you.
