I made an AI agent nobody used. That sentence cost me a year and it is the most useful thing I know. Building was never the hard part — adoption is, and adoption only moves when someone sees the agent produce a real deliverable they would have had to make themselves. The guardrail I put on every agent I have shipped is that every number and date must come from the source document: do not estimate, do not infer, do not generalize. So when I see a system whose whole output is a signed record that the work came from the source and landed where it said it would, I am not looking at a new idea. I am looking at my own guardrail, enforced by something other than my insistence.

Easy to agree with, easy to reject — either reaction is signal. If it misses you, say where it broke.
